---

# Lección: What is the 'Activation' phase? (Phase 1: 'Activation')
## What is the 'Activation' phase?

Your vision starts here. Activation transforms Claude from a purchased tool into your organization's AI advantage. You'll establish the technical infrastructure, assemble your champion team, and spark the cultural shift that turns individual users into organization-wide transformation. Each step you take now multiplies your impact later.

This phase requires focused effort upfront - but here's the payoff: strong foundations mean faster adoption, higher ROI, and sustained AI success across your entire organization.

---

# Lección: Administrative Pre-work: Assembling Your Success Team (Phase 1: 'Activation')
## Administrative Pre-work: Assembling Your Success Team

The right team makes all the difference. Before technical setup begins, you'll identify key players and set the stage for a coordinated, impactful launch.

Your Three Critical Decisions:

- Build your cross-functional project team

- Choose who gets which type of seat in your organization

- Lock in your launch date

## Identify Your Project Team

Success starts with the right mix of expertise and influence. Here are the essential roles that you can customize based on your organization's size and culture:

Project Manager (3-5 hrs/week during Activation)

- Your rollout orchestrator and Anthropic's primary contact

- Coordinates all stakeholders and solves implementation challenges

- Can come from any background - priority and commitment matter most!

Executive Sponsor (30 mins/week during Activation)

- Champions adoption from the top, driving organizational buy-in

- Often COO, CEO, or AI Transformation lead

- This role is proven to significantly boost AI rollout success rates

IT Lead (1-2 hrs/week during Activation)

- Configures SSO, organization settings, and provisioning

- Typically serves as Primary Owner (or manages service account)

- Essential for seamless technical integration

Enablement Lead (3-5 hrs/week during Activation)

- Integrates Claude into onboarding and training programs

- Launches "Train the Trainer" and Champions programs

- Can merge with Project Manager role in smaller organizations

Internal Communications Lead (1-3 hrs/week during Activation)

- Crafts messaging that drives cultural transformation

- Aligns launch timing with company communications calendar

- Ensures Claude becomes part of your organizational story

Post-Activation: All roles drop to 1-4 hours monthly for ongoing optimization.

Note: you can only have one Primary Owner at present, so many teams will make that user a service account so that many folks on the IT side can have access to the correct controls.

## Choose Your License Strategy

Primary Owner & Owners: Consider your roles and permissions carefully and consult your IT Lead as these roles control organizational access and settings.

User Seat Distribution Options:

- Full deployment: License everyone from day one for maximum impact

- Phased approach: Start with high-value departments and use cases

Key Questions for Phased Deployment:

- Which teams are already demanding AI solutions?

- What initial use cases deliver quick wins?

- How will cross-functional collaboration work across licensed/unlicensed users?

Premium Seats: Reserve for power users needing Claude Code access and higher usage limits.

## Set Your Launch Date

Timing drives momentum. Coordinate with Internal Communications to avoid conflicts and maximize visibility.

Smart Launch Strategies:

- Align with company-wide meetings for amplified reach

- Allow 2-8 weeks from procurement (varies by complexity)

- Plan "Claude is coming" communications to build anticipation

## AI Governance: Building for the Future

If Claude marks your first enterprise AI tool, you're not just implementing software, you're establishing governance practices for your AI-powered future. Create frameworks for acceptable use, policy enforcement, and deployment visibility now.

Regulated industries? Consider the EU AI Act and similar legislation. Our AI Fluency Course covers Delegation and Diligence competencies to guide your governance approach.

Good news: Governance development runs parallel to launch - establish practices early without delaying your transformation.

🎉 Milestone Achieved! With your team assembled, licenses allocated, and launch date set, you've built the scaffolding for transformation. You now have the people, plan, and timeline that turn AI possibility into organizational reality.

Next up: Technical configuration that brings your Claude environment to life.

---

# Lección: Provisioning Claude (Phase 1: 'Activation')
## Claude for Enterprise org-wide technical configuration

Your technical foundation unlocks transformation. While your IT Lead handles the configuration, understanding this process ensures smooth coordination and rapid deployment. The steps below transform purchased licenses into a secure, ready-to-use AI platform.

## The Configuration Journey

- Organization purchases Claude for Enterprise → Anthropic creates your instance

- Note: the person who purchases Claude will be the Primary Owner

- Primary Owner receives setup email → (21-day acceptance window—act quickly!)

- Primary Owner configures authentication → (Additional information on how to in Primary Owner Checklist below)

- Organization provisions users → Decide how and who gets access to Claude!

Your data stays yours. Anthropic never trains models on Claude for Enterprise data - your business intelligence remains completely confidential.

## Primary Owner Checklist

Security and Access

- Complete the domain verification process (required to use SSO)

- Configure Single Sign-On (SSO) for secure authentication

- Setting Up SSO on the Enterprise Plan

- Important Considerations Before Enabling SSO

- Test SSO

- Decide how you will provision accounts for your end users

- User provisioning and management

- How to enable SCIM

- [Optional] Audit Claude accounts associated with your domain. This will help you identify users who have been using their work emails for non-Enterprise accounts and define a path forward

- See PDF attached to this lesson for more guidance.

- [Optional] Set custom data retention policies for chats and projects

User Roles and Permissions

- Configure user Roles and Permissions; assign seat types

- Roles & Permissions

- For Premium Seats, you can set tiers at user level in the ‘Members’ tab of your Settings.

- For Extra Usage, you can assign usage limit controls to users on

- Enable Integrations for your organization

- Setting Up Integrations on Claude.ai

- [Optional] Manage team access to desktop extensions for Claude desktop use via enabling/disabling desktop extensions.

- Additionally, upload custom desktop extensions to make them available to your team for one-click install.

- Set project sharing and collaboration policies

- Project Visibility and Sharing

- How can I disable public projects?

- Enforce SSO

Important considerations:

- Provisioning and notification of end users

- SCIM or JIT provisioning doesn't notify users, letting you set up early without impacting your communications timeline—we recommend doing this first. Manual provisioning sends emails with a 21-day acceptance window

- How do I add a member to my team?

- Usage limits and deciding when to give more usage

- Many customers will start with standard usage limits in order to learn from the behavior of their end users before determining how to assign additional usage.

- Understanding Usage and Length Limits

- Usage Limit Best Practices

- Anthropic offers three ways to increase usage for your power users

- Premium Seats

- Extra Usage

- For the Organization

- For the user

Once you have completed these steps, your end users will be able to login safely and securely to your organization’s Claude.ai instance. Next, we recommend that you work with your Project Team to plan your change management strategy in preparation for launch.

# Lección: Creating a culture for successful change management (Phase 1: 'Activation')
##

When you bring Claude for Enterprise to your team, you're not just deploying new technology - you're unlocking new ways of working. The organizations seeing the greatest impact share a common foundation: three change management principles that turn initial curiosity into sustained transformation:

- Lead from the top

- Org-wide growth mindset

- Consistent practice of sharing success & celebrating wins

Launching now? Establish these pillars early!

Already launched? Weave them into your current journey. Our most successful customers maintain focus on these principles throughout their entire adoption journey, and they reward those who begin at any stage.

In the next section, we’ll walk you through what these three principles look like in practice.

## Lead From The Top

Start with Your ‘Why’

When driving organizational change, people naturally ask "Why?" Clearly articulating your rationale isn't just helpful, it's essential for success. This foundation ensures your launch steps align with your unique business objectives.

Organizations choose Claude to navigate the rapid pace of AI transformation. Success requires more than technical training, it demands purposeful communication, value alignment, and meaningful motivation. Research shows that understanding "why" drives sustainable behavior change.

Common drivers for adopting Claude include:

Connect Benefits to your Goals

Connecting your business objectives and strategy into your desired outcomes with Claude is key to ensuring the most measurable, impactful results for your organization:

Claude Enterprise Benefit

Map to Business Objective

Enhanced productivity across teams

Increase operational efficiency and reduce time-to-market

Advanced reasoning for complex business problems

Improve strategic decision-making and competitive advantage

Enterprise-grade security and compliance

Meet regulatory requirements and minimize risk exposure

Scalable AI integration

Drive digital transformation and organizational agility

Cost-effective knowledge work amplification

Optimize labor costs and maximize ROI on human capital

Craft your Compelling ‘Why’ Statement

Throughout your evaluation, you may have already identified the objectives you are trying to achieve with the help of Claude. No need to recreate the wheel! Now is the time to coordinate those thoughts.

The key here is for your organization to align on your reason why adopting Claude connects to your overall mission and business strategy. Take the time to document your organization's “Why” statement and get your Executive Stakeholder’s sign off on the definition.
Example "Why Claude for your Organization"

At "Organization", we're implementing Claude for Enterprise to fundamentally transform how our teams approach complex problem-solving and strategic decision-making.

This AI partnership will enable our workforce to focus on high-value creative and analytical work while Claude accelerates routine research, documentation, and process optimization. We're committed to supporting every team member through this transformation with comprehensive training and clear guidelines for ethical AI integration.

Our goal is to amplify human expertise across all departments, creating competitive advantages through enhanced productivity and breakthrough analytical capabilities. This represents our strategic investment in building an AI-augmented workplace where technology serves our people and our mission.

Together, we will establish "Organization" as a leader in responsible AI adoption while maintaining our core commitment to human-centered innovation.

Example Questions to Help You Develop Your Why

- What are your core business objectives for this adoption?

- How does AI integration align with your overall company strategy and values?

- What does success look like for your AI implementation? If you look into the future, what do you hope to see / what would you want your legacy to be, related to AI transformation?

- Are there specific metrics within the organization that you hope this implementation will have an impact on?

- How do you anticipate approaching this change? How will you support staff throughout the change?

- How might you articulate the role of the human and AI? What does your ideal AI-human collaborative workplace look like?

## Org-Wide Growth Mindset

Successful Claude implementation goes beyond technical setup - it requires creating an environment where employees feel empowered to experiment, learn, and adapt. Here's the reality: most of your team will need time to explore, think through workflow adaptations, and build AI skills. Initially, productivity may slow down. This is not just normal - it's expected.

Research reveals two non-negotiable foundations for AI adoption success:

- Growth Mindset - Teams viewing AI as expanding their capabilities (not threatening their roles) achieve significantly higher adoption rates and better outcomes.

- Psychological Safety - When employees feel secure enough to test approaches, share challenges, and iterate without fear, AI integration accelerates naturally.

These cultural elements determine how smoothly your organization navigates the learning curve that accompanies any transformative technology.

Understanding the Productivity J-Curve: Why Initial Challenges Are Expected

Here's the reality that every successful AI implementation shares: productivity will dip before it soars. But here's the empowering part - this isn't a bug, it's a feature of transformational change that you can navigate confidently.

When organizations first adopt Claude, they invest heavily in learning, experimenting, and adapting. These efforts create immediate costs but delayed returns, what MIT economists call the "productivity J-curve." Think of it as building your launchpad. The initial dip represents your team gaining altitude for the eventual breakthrough.

Historical proof lives everywhere around us. Electrification took a generation to pay off because factories needed complete redesigns to harness electric motors' flexibility. Today's successful Claude implementations follow the same pattern: initial experimentation gradually reveals optimal use cases, refined workflows, and team-specific best practices that multiply productivity.

Why This Matters for Your Implementation: Understanding the J-curve helps set realistic expectations and provides context for why psychological safety is so critical. When leadership expects and communicates that initial productivity dips are normal parts of the learning process, employees feel safer experimenting and iterating rather than being pressured to demonstrate immediate mastery. Organizations that understand this pattern are more likely to maintain investment in training and support during the crucial learning period, ultimately reaching the productivity gains that justify the transformation effort.

The J-curve also explains why many AI implementations fail, organizations pull the plug during the dip, never reaching the inflection point where everything clicks.

## How you can build psychological safety for your employees and for your rollout

Creating this environment requires intentional leadership action. Here are the essential elements successful organizations implement:

- Normalize Learning and Experimentation:

- Frame working with Claude as a journey, not an instant skill. Share real stories of teams iterating from challenge to breakthrough as this builds permission to experiment.

- Address Fears Head-On:

- Acknowledge legitimate concerns about changing roles and responsibilities. Be clear: Claude augments human capabilities, and you'll support everyone through the transition.

- Model Growth Mindset from Leadership:

- Have leaders openly share their Claude learning journey (mistakes included)!  When executives model continuous learning, it signals this is everyone's path forward.

- Create Safe Spaces for Questions:

- Establish judgment-free forums where any Claude question is welcomed. Make seeking help a strength, not a weakness.

- Reward the Journey, Not Just Wins:

- Celebrate teams who experiment boldly, share valuable lessons from attempts that didn't work, or help colleagues build AI skills. The learning process itself drives long-term value.

This foundation doesn't just enable Claude implementation, it creates the cultural momentum to continuously evolve as AI capabilities advance. You're building not just an AI adoption program, but an organization that thrives on intelligent collaboration.

## Consistent practice of sharing success & celebrating wins

Successful Claude adoption thrives on recognition. When teams systematically share their AI wins, from productivity gains to breakthrough solutions, you create momentum that drives organization-wide engagement. Companies that consistently celebrate achievements see dramatically higher adoption rates and sustained technology engagement.

Build your success culture: Establish formal mechanisms to identify wins, measure impact, and amplify stories throughout your organization. This transforms AI from a tool into a transformative capability, inspiring continuous exploration, innovation, and adoption

## Define what you are measuring to determine success

We work with thousands of companies to transform the way they work via implementing Claude into their day to day. With their rollouts, we find that most of those companies pursue goals across a transformation spectrum from productivity unlocks to work that was previously impossible.

Your success starting point: Based on your company's "why," you likely fall somewhere on this spectrum. Many begin with productivity goals and progress toward breakthrough possibilities. Choose your metrics now and they will become easier to track once you've defined what matters most.

## Leading and Lagging Indicators

To measure success immediately and over time, define and capture both leading and lagging indicators.

## Leading indicators

A leading indicator is a measurable metric that predicts or signals future performance outcomes before they occur, enabling proactive management decisions rather than reactive responses to past results. It provides real-time adoption signals through usage metrics that you can pull directly through audit logs. This data can include:

- User activation rates and conversation patterns

- Cross-functional adoption metrics

- Feature utilization across time periods (7-day, 30-day, all-time)

- Engagement leaderboards and file upload patterns

These quantitative measures predict long-term success before business impact becomes apparent. More information on how to create the dashboard in our Help Center article.

## Lagging indicators

A lagging indicator is a measurable metric that reflects outcomes or performance results that have already occurred, providing confirmation of trends and patterns after organizational changes or initiatives have taken effect. This can not be extracted from usage alone - we recommend surveys to measure this:

- Productivity focus: Time savings, task efficiency, streamlined workflows

- Augmented capabilities: Decision quality, analytical capacity, output sophistication

- New possibilities: Breakthrough innovations, impossible-to-possible projects, novel value creation

Design surveys to capture evidence of your specific business impact, ensuring metrics match your transformation goals. See the attachment for an example survey you can roll out across your organization.
Example survey questions

Take a look at the attached PDF for some sample questions and recommendations for implementing a survey.

Each measurement builds your success story and creates data that proves ROI and guides your next expansion phase.

## Create mechanisms for sharing

Your organization is ready for transformation. By weaving Claude success stories into your existing culture, not creating new overhead, you'll inspire widespread adoption and unlock collective potential.

Leverage Your Existing Channels No need to reinvent the wheel. Partner with Internal Communications to identify where your teams already gather and celebrate wins: team standups, quarterly reviews, newsletters, all-hands meetings. Every existing channel is an opportunity to showcase Claude's impact!
Ideas to consider to promote sharing

-

- Slack/Teams Channels - Create dedicated spaces that capture momentum:

- #claude-wins (share quick victories)

- #claude-help (peer support hub)

- #success-with-claude (inspiring case studies)

- Pro tip: Custom Claude emojis turn wins into instant recognition moments. We've included some downloadable options for you to try out!

- All-Hands Showcases - Structure 5-minute "show and tell" sessions where team members demonstrate real Claude applications. When leaders present, you model adoption from the top.

Energize Through Competitions

Transform engagement into excitement with structured challenges that reveal and reward innovation.

Match Competitions to Your Culture Before launching, ask:

- What competitive formats already thrive here?

- Which teams naturally gravitate toward challenges?

- How can we build on proven success?

Three Competition Frameworks:

- Claude Innovation Sprint: (Quarterly) Teams solve real business challenges using Claude. Winners present at all-hands, judged on business impact and scalability. You'll generate cross-functional collaboration and replicable solutions.

- Prompt Engineering Challenge: (Monthly)
Submit your best prompts with measurable before/after improvements. Winning prompts populate a shared knowledge base and individual discovery becomes organizational wisdom.

- Transformation Story Awards: (Bi-annual) Document how Claude enabled the impossible. Winners receive executive recognition, their stories becoming cornerstone content that demonstrates transformative potential.

Each competition type serves dual purposes: driving deeper Claude engagement through friendly competition while systematically capturing and amplifying success stories that reinforce the cultural shift toward AI-augmented work practices.

## Hackathons

Hackathons serve as powerful catalysts for accelerating Claude adoption by operationalizing all three change management principles simultaneously within a concentrated timeframe. These intensive, collaborative events naturally amplify leader-led articulation of organizational transformation goals as executives sponsor challenges and communicate strategic priorities to participating teams.

- Instant buy-in: When executives sponsor challenges, teams see Claude as strategic priority, not IT experiment

- Safe experimentation: "What if?" becomes "Let's try!" as teams explore ambitious applications without risk

- Viral momentum: Winning solutions get showcased organization-wide, creating peer-to-peer inspiration that formal training can't match

Set a compelling challenge aligned to business goals. Divide participants into cross-functional teams. Let creativity flourish over one or multiple days. Celebrate victories with meaningful prizes and executive visibility!

## Champions

Your Early Adopters Are Your Secret Weapon: Early wins are important for demonstrating social proof and inspiring broader adoption throughout your organization. These early adopters might include participants from pilot programs or employees who volunteer to help your organization advance its AI capabilities.

Formalizing this role through a Champions program can significantly reduce organizational anxiety around AI adoption while accelerating enablement efforts across teams.

Champion Success Formula:

- Select across departments and technical levels

- Ensure diverse backgrounds (familiarity breeds confidence)

- Empower them as accessible resources, not distant experts

When colleagues see someone like themselves succeeding, they think "I can do that too", and they're right!

---

# Lección: Enabling your organization (Phase 1: 'Activation')
## Enabling your organization

Successfully transforming how your organization works with AI starts with empowering your people. When you provide employees with multiple pathways to develop AI skills and confidence, they'll naturally begin integrating Claude into their daily work. The key is creating diverse learning approaches that meet everyone where they are whether that is different learning styles, comfort levels, or roles.

Anthropic provides foundational resources to support your journey, and you're the expert on your organization's unique culture and learning preferences.

## AI Fluency

Anthropic has created a comprehensive AI Fluency: Framework & Foundations course. This modularized, self-paced curriculum provides fundamental skills designed for individuals seeking greater comfort and confidence with generative AI technologies, making it an ideal foundation for employees across different technical backgrounds and role requirements.

- Bridge technical capabilities with practical outcomes

- Power Users (Early Adopters)

- Share authentic success stories from hands-on experience

- Provide peer-to-peer credibility that inspires action

- Offer practical troubleshooting and real-world tips

Your strongest training ecosystem combines expertise across all three profiles. Seek trainers who embody:

- Genuine enthusiasm for helping colleagues grow and succeed

- Clear communication that bridges technical and non-technical audiences

- Real-time adaptability to troubleshoot and problem-solve during sessions

- Ethical commitment aligned with your organization's values

- Continuous curiosity that models lifelong learning

What’s the difference between Champions and Trainers?

While Trainers focus on systematic knowledge transfer and skill development, Champions create cultural momentum through authentic enthusiasm and continuous reinforcement of Claude adoption behaviors.

- Trainers deliver structured education and skill-building workshops

- Champions provide daily encouragement and organic peer support

- Together, they create systematic knowledge transfer with cultural momentum

Note: In smaller organizations, these roles often overlap - the same enthusiastic experts can serve both functions.

# Lección: What is the 'Acceleration' phase? (Phase 2: 'Acceleration')
## What is the 'Acceleration' phase?

Congratulations! You've launched Claude successfully. Now it's time to amplify your wins and transform isolated successes into organization-wide momentum. You are now in the Acceleration phase.

This phase shifts your focus from initial adoption to strategic scaling - multiplying Claude's impact across teams while building the internal capabilities that sustain long-term value. As AI capabilities evolve at unprecedented speed, you'll establish systems that keep you ahead of the curve.

---

# Lección: Building a Center of Excellence (Phase 2: 'Acceleration')
## Building a Center of Excellence

## What is the COE?

Your Center of Excellence (COE) is the engine that drives Claude adoption forward. Think of it as your dedicated team and processes for spreading best practices, capturing wins, and evolving your AI strategy.

Quick Win: Start with monthly working sessions using your existing Launch Project Team. You've already got momentum, and can now redirect it toward scaling.

The COE embodies three core principles:

- Leader-led vision: Executives articulate why Claude matters

- Organization-wide growth mindset: Everyone experiments without fear

- Celebrating wins: Consistent practice of sharing successes

Making COE Sessions Count

Transform meetings into catalysts for change with these high-impact discussion topics:

- Success Story Identification & Amplification

- Which Claude wins create the most compelling narratives? Where are adoption gaps, and how can success stories bridge them?

- Your early champions hold the keys and the COE can systematically capture and broadcast their achievements.

- Growth Mindset Assessment & Development

- Are teams experimenting freely with Claude? Spot fixed-mindset behaviors early ("That won't work for my department") and address them with peer success examples.

- Normalize learning through failure.

- Connectors & Workflow Integration

- Connect your tools to unlock a smarter, more capable AI companion

- Browsing and Connecting Tools from the Directory

- Consider Claude Connectors when adoption hits friction points. The right integration eliminates barriers and embeds AI into daily workflows.

- Success metric tracking

- Track both leading indicators (usage patterns, experimentation rates) and lagging outcomes (time saved, quality improvements).

- Let data reveal your next enablement priorities.

- Cross-Functional Adoption Patterns

- Do we need to consider adding extra usage at the org-level or user-level? Should we consider premium seats for any power users?

- Usage disparities between departments signal untapped potential. Connect high-adopting teams with reluctant ones - nothing convinces like peer success.

- Identify power users who might benefit from premium seats.

- Continuous Learning Infrastructure

- How are we keeping our Trainers and Champions updated on product changes, what processes ensure rapid integration of new features into our knowledge base, and what feedback are we receiving on their development needs?

## Three ways to maintain the change management principles post-activation:

To truly weave Claude into your organizational fabric, continue acting upon the outlined change management principles throughout your organization’s Claude adoption journey.

Here are a few recommendations from what we’ve seen from our most successful customers:

- ‘Lead from the Top’: Have executives share their personal experience of Claude learning journeys publicly - stumbles and all. Sharing from the top accelerates adoption across all levels.

- 'Org-Wide Growth Mindset': Make Claude part of every new employee's toolkit from day one (including resourcing and comms in onboarding). Include the "why," showcase internal wins, and encourage experimentation. New hires become instant ambassadors.

- 'Consistently Celebrate Success/Share Wins': Launch regular surveys to track progress. Better yet, work with Claude to design custom metrics that align with your transformation goals.

---

# Lección: Continuous Train the Trainer Enablement (Phase 2: 'Acceleration')
## Continuous Train the Trainer Enablement

Your training infrastructure must evolve as fast as AI itself. Research shows 44% of professionals need continual digital upskilling—make this your competitive advantage.

Establish Trainer Office Hours: Regular sessions where enablement leads:

- Surface emerging challenges and opportunities

- Introduce new features with immediate use cases

- Highlight exceptional Claude applications worth spreading

- Review shared Projects for organization-wide rollout

This creates a self-reinforcing cycle: better-equipped trainers enable more users, generating more success stories that inspire broader adoption.
